Scattered documentation, unclear expectations, and minimal support turn his first days into a frustrating obstacle course. Sound familiar? Too often, onboarding is treated like a checklist. Disconnected from how teams actually work, think, and deliver. But onboarding is the first real touchpoint with team flow. Done well, it can reduce friction, build trust, and help new developers contribute faster and with more confidence. In this talk, I’ll share stories from the trenches, some funny, some painful, along with common onboarding traps and practical ways to avoid them. We’ll look at how to design onboarding experiences that are structured, team-aware, and actually help people join the flow. Because high-performing teams don’t start with the right tools, they start with the right welcome. Expect real examples, actionable takeaways, and just enough humor to keep it honest.
